First of all reach consensus with problem solver in defining / refining the problem as wel as in visualising "How the solution would look like".
Define the form and content of the deliverable and reach an agreement with the problem solver on acceptance criteria.
Convince the problem solver that you are the owner to the problem as well as in getting the solution working. This will create trust and maximum output from the problem solver with least inhibitions.
After comprehending the whole problem, always split the problem into small manageable tasks (Max 5 mandays) and give it to the problem solver.
From the security point of you , have clarity on what is to be revealed on "need to know" basis; if required, take help from the persons responsible for security in your team before releasing problem statemet / data.
To the extent possible, provide a PoC (Proof of Concept) environment to the problem solver, so that the solutions can be tested and you own the responsibility for roll out.
There are tools and gadgets available for effective communication; Use them / extend them to the problem solver (eg; Skype / Webex etc)

  1. Tool Life Improvement - Carbide (GT10) ools machining, design and surface finish for Carbide tools to enable higher tool life while cold forming of Fasteners. My role : Analyse the breakage of tools with help of Laboratory, try out appropriate change in the tool design, Manufacture using Tool Room facilities, try out on production machines, record revised production, reward fellow team members, establish revised norms for tool life. - Improvement : 25% to 1000%
  2. Manufacturing Systems Redesign : Redesign the plant layout, manufacturing process to ensure adherence to schedule.
    My Role : Data collection, Initiate and participate Brain storming sessions, Design of Metrics and revised Measure of Performance, Present Roughcut as well as Final design including FMEA, Choose future stake holder for the redesigned process, Implementation of Final design and handholding future head, Review.

  7. IT Strategy :
    Problem : A corporate house found many legacy Applications amd many of them in duplication despite implementation of Enterprise Application (SAP). They also complained, despite huge investments on the above, many of their business requirements are not met.
    Solution : Alignment of IT Strategy with Business Strategy
    Methodology: Understand Business Strategy; Deduce Business Capability; Define corresponding IT Capability ; Understand Gap with existing Applications' capability; List initiatives; Classify wrt Importance Vs Urgent requirements and Prioritise; Draw revised Application Architeture; Deduce Revised H/w, S/w, N/w and people requirements.     Problem : A conglamorate was facing financial crisis and as a consequence could not take up opportinities like e-Governance Projects.
    Solution : Approached banks and got funded at LIBAR (from IFC - an arm of Word Bank)
    Methodology : Analyse past Balance sheet; Prepare case "How timely funding with appropriarte moratorium would have changed the financials of the firm", CAGR for the Industry ; Proof from Govt India Planning Commission publications for requirements; Project Initiatives; Revenue streams;Proposed balance sheet; Funding requirements; Disbursement criteria; Presentation; agreements; Adherance to Legal / statutory requirements and disbursements.

  9. Supply Chain Management : Demand Planning using better Forecasting and stock norm.
    Problem : Client faced with higher inventory and issues in working capitol requirement compared to inductry average and hence suffered pressure on margin.
    Solution : Study and refine the demand planning process
    Method : Measure current MAPE (Mean Absolute Percentage Error) and establish forecasting process to reduce the MAPE. Measure the stock at the end of each period and verify with Safety stock norms (use scientific formulae as guiding principle)
    My Role : Understand the current Demand Planning, Collect Data, Interact with end users and clean data for outliers, Using tool (SAP - APO) configure and carry out forecasting using different techniques as well as for different (Product / Location Groups) for the past periods and measure MAPE, identify the one which which has minimal MAPE and has consistant behaviour, Carryout Forecast for futre ; Compare MAPE; establish revised Forecasting Process , presentation and hand over. Similarly using tools configure different Safety Stock mechanism and choose the one with minimal inventory at period ends without of loss of sales and suggest revised stock norms.
  10. Optimisation in SCM :
    Problem : Client facing issues of loss of sale at different locations and low margin due to high transport cost.
    Solution : Optimise the logistics and distribution in terms of better scheduling and transportation choice tha will minimize the cost.
    Method : Use tool (SAP) to configure SCM. Define the constraints, Formulate optimisation rules; Configure; Test; Present . get approval and roll out.
